Seven minutes doesn’t build a habit — it plants one. The next rep isn’t in here; it’s the next pushback, the next hard conversation, the next decision that won’t wait. You already know the move:
STEADY YOURSELF FIRST — a breath and a beat before you respond. You set the room’s nervous system; a calm leader lets everyone else think.
NAME IT — say the hard thing plainly and kindly. Hints and over-softening leave people guessing; clarity is a kindness.
GET CURIOUS — before you conclude, ask. Assume there’s something you don’t know yet — about the person, the pushback, the miss.
HOLD THE FRAME — stay anchored to what matters (the goal, the standard, the person’s dignity) when the moment pulls you toward ego, speed, or defensiveness.
LET THEM CARRY IT — resist swooping in to rescue or take over. Hand the work — and the credit — back. Leading grows people; it isn’t being the hero.
OWN IT — when you’re wrong or it went sideways, say so first. A leader who can be accountable makes it safe for everyone else to be.
A note: this is a practice for the ordinary pressures of leading — not a substitute for real management support, HR, or training, and not a fix for a workplace that’s harmful. If a situation involves harassment, discrimination, or someone’s safety, that belongs with HR or the proper channel, not a breathing exercise. For the curious
These moves lean on organizational-psychology research and some hard-won practitioner wisdom about leading people — and we’ll say which is which, and where a claim is a rule of thumb. The effects are real and mostly modest; none of this is a management course. Here’s the honest version.
A team catches your state. Emotions are contagious, and a leader’s tends to carry farthest (Hatfield’s work on emotional contagion, and studies of leader affect): a keyed-up leader tends to make a keyed-up room, a steady one gives people the space to think. Regulating yourself first isn’t soft — it’s the most direct lever you have on the group.
Psychological safety. Amy Edmondson’s research is some of the strongest in the field: teams do better when people feel safe to speak up, admit mistakes, and ask questions — and leaders build that mostly by modeling it, especially by owning their own errors and responding well to bad news. Punish the messenger once and the information stops coming.
Get curious before you conclude. The fundamental attribution error is our habit of blaming character and ignoring circumstance — “they’re careless” instead of “they were underwater.” Asking before deciding corrects a bias that quietly poisons how leaders read their people.
Clarity is kind. People can’t act on hints, or on feedback softened into mush — and they can’t hear it through hostility either. Direct, specific, and respectful is the combination that lands (the spirit of Stone & Heen’s and Scott’s work on feedback). This one is practitioner craft more than lab science, and we’ll call it that.
Autonomy drives motivation. Self-determination research (Deci & Ryan) finds people are more motivated, and do better work, when they have genuine autonomy — exactly what rescuing and micromanaging take away. Handing work back, and tolerating that it’s done differently than you’d do it, is how people grow.
No “great leaders are born.” Leading is a set of learnable behaviors, not innate charisma — the myth mostly just discourages people.
No “always project confidence, never show doubt.” Over-projected certainty erodes trust; naming real uncertainty honestly tends to build it.
No “power poses” or dominance tricks (the power-pose effect largely failed to replicate). And no “be the smartest person in the room / have all the answers” — the job is to help the room think, not to win it.
And no pretending seven minutes fixes a toxic team or replaces real management support. When a workplace is harmful, that’s a matter for HR or leadership above you — not a breathing exercise.
Seven minutes plants a skill; it doesn’t finish one, and it isn’t a management course. Being clear about that is part of keeping the whole thing honest.
